Sixty-minute working session · three Excel models · v1.0

Bring one export. Leave with the number your reports have never shown you.

Three working models — a ten-year operating model, a commission engine, and a territory P&L, 24,021 live formulas across 22 sheets — and an hour where we load your real book into them together, screen shared. The workbooks are yours permanently. The session is why the numbers inside them are yours by the time we hang up.

The session

Most models die because nobody ever loads them.

A workbook you have to populate alone is a workbook you open twice and abandon. So the hour is the product, and the three models are what you keep afterwards — already carrying your data.

1 Before

You export your cases

One file out of whatever you already run — the ERP, the case log, the spreadsheet somebody inherited. If the columns are named strangely or half of them are missing, that is normal and it is our problem, not yours.

Needs only:
date · facility · surgeon
vendor line · billed amount
PO status · rep

No patient data. Ever.
2 The hour

We load it while you watch

Screen shared, your file open. We map your columns to the model, load the case log, and the chase board fills in front of you — every case with no purchase order behind it, the dollars against each one, oldest first.

Then we calibrate the ten-year model to your ramp, your vendor mix and your overhead — not the benchmark defaults.
3 After

You keep all of it

The three workbooks with your book already inside them, the recording of the hour, and a chase list you can hand to somebody on Monday morning with a name and an age on every line.

Perpetual single-company licence.
Free updates through v1.x.
Nothing phones home.
Contents

Three workbooks, built to be opened in this order.

Every one ships with live sample data, so nothing is ever a blank page. Blue cells are yours; everything else is a formula you can trace. We open the second one together on the call.

Workbook 01

Distributorship Financial Model — 10 Year

A driver-based operating and cash model. Change an assumption on one sheet and the P&L, the instrument-set fleet, working capital, the cash balance and the valuation all move with it. Base, upside and downside cases on one switch.

Answers: if I hire two more reps, how deep does the cash hole get before they pay for themselves — and what is the whole thing worth?

Workbook 02

Rep Commission and Comp Calculator

Define the plan once — vendor rates, tiers, quotas, accelerator, splits, draw — then paste your cases in. It prices every case, produces a statement you can hand a rep, and shows what each rep contributes to the house rather than what they earn.

Answers: what do I owe, what is each rep actually worth, and how much commission am I holding because a case is not billable yet?

Territory P&L

Facility by facility up to territory, then down through the corporate overhead each territory actually consumes. Seven overhead pools, four allocation bases, and a break-even case count for every territory — because the allocation basis is the argument.

Answers: which territory gets the next hire, and which facility inside it is quietly losing money on every case?

Two extracts from the sample data

What a working model tells you that a summary never does.

Both tables below are computed by the workbooks as shipped. Nothing here was typed in.

Territory P&L · the stress test

Workbook 3 · operating income before and after removing commission with no PO
TerritoryCM %Op incomeAfter
North Metro38.1%$86,704$74,750
South Metro34.7%$44,468$37,187
West Corridor31.1%$6,297$487
East Valley27.5%−$12,478−$16,344

West Corridor looked like a marginally profitable territory worth keeping. It is not a territory problem — it is a paperwork problem, and it costs almost the entire profit. You would never see that in a revenue-per-rep report.

Ten-year model · what the leak is worth

Workbook 1 · revenue integrity sheet, base case
MeasureYear 1Year 10
Commission earned$1,320,127$3,713,318
Cases in PO exception308725
Written off, never collected$31,683$89,120
Share of that year's EBITDA66.4%16.1%
Ten-year total written off$675,786
Enterprise value in recovering half$199,304

In year one, the commission quietly written off is two thirds of the entire EBITDA. The model does not hide it in an assumption — it puts it on its own sheet with the ten-year number attached.

Fit

Who this is for.

Built for

  • Independent medical device distributorships, roughly 3 to 25 reps
  • Owners who run the business out of a spreadsheet somebody inherited
  • A distributorship raising money, refinancing, or being valued for sale
  • Anyone about to change a commission plan and wanting to see the cost first
  • Ortho, spine, trauma, extremities, biologics — commission or buy-and-resell

Not built for

  • Manufacturers. The economics run the other way round.
  • A one-person rep agency. You will not use two thirds of it.
  • Anyone wanting software. These are workbooks; they do not sync with anything.
  • Anyone needing a case-management system. That is the other product, and it is named at the bottom of this page.
Price

One payment. The hour and the models, together.

There is no cheaper tier where you get the files and work it out alone, because that version does not work. No subscription, no seat count, no phone-home.

Book the session

Sessions are booked directly with the founder, so there are a limited number each week. Reply to the confirmation with your export whenever it is ready — before the call is better, but we have loaded plenty of them live.

The working session

Sixty minutes · screen shared
  • Your columns mapped to the model with you watching
  • Your real case log loaded, not a sample
  • Your chase number, on your own book, on the call
  • Drivers calibrated to your ramp and vendor mix
  • The recording is yours to keep

The three workbooks

Excel · yours permanently
  • Distributorship Financial Model, 10-year
  • Rep Commission and Comp Calculator
  • Territory P&L
  • Start Here guide and benchmark notes
  • Single-company licence · free v1.x updates
Book it

Tell us what you run, and we will send times.

Nothing is charged here. You get a reply with two or three slots and the short list of columns to pull — and if the kit is wrong for your shop, we would rather say so before you pay.

No charge, no calendar link, no autoresponder chain. A person replies.

What happens next

You get a reply with times and the column list. You send the export whenever it is ready — before the call is better, but plenty of them get loaded live.

Payment happens once the time is set, not before. If the export turns out to be missing something the models need, we will tell you then rather than on the call.

date · facility · surgeon

no patient data, ever
The honest limit

These models cannot see your book by themselves.

Every workbook here works in rates. Twenty percent of cases hit a purchase order exception; twelve percent of those are never collected. Both numbers can be true and neither one names a case. That is what the hour is for — after it, the model is naming yours.

But the write-off is not a forecasting problem. It is a records problem, and it lives in one case from March where the PO was verbally approved and never issued, one facility that changed its billing contact, one rep who left with six months of paper in his truck.

A spreadsheet only knows what somebody already typed into it. It has no memory of what was chased, by whom, or when it was promised — so next month the number looks the same even when the work actually happened.

When the number is big enough to be worth fixing

Syntra Health Analytics turns a distributorship's own case export into a live chase board: every case, its purchase order status, the dollars at risk, with an owner and an age on every line. It is the same export you bring to the session — so by then we already know whether the number justifies it.

No patient data, ever. Surgeon, facility, date and amount are all it takes.
